The Bundle Margin Equation
The profitability of a bundle promotion depends on two variables: the margin per unit at each discount level, and the number of additional units sold because of the bundle offer. A discount that reduces your margin by 10% but increases units per order by 30% is net positive. A discount that reduces margin by 20% but only increases units by 5% is not. Understanding this relationship before you set your tiers is essential to building a sustainable bundle program.
Calculating Your Tier Break-Even Points
For each discount tier, calculate the minimum additional units per order needed to offset the discount cost. Start with your average order value without a bundle, your average margin percentage, and the discount percentage for each tier. Then calculate what the new margin per order looks like at different quantities. This gives you a break-even point: the minimum number of items a customer needs to buy for that tier to be profitable compared to a single-item order.
In practice, if your break-even for a 15% discount tier is 4 units, but your average bundle order at that tier is 4.5 units, the tier is profitable. If the average is 3.5 units, you need to either raise the tier threshold, reduce the discount, or find ways to increase the average bundle size.
Accounting for AOV vs. Volume Trade-offs
The purpose of bundle discounts is not just to increase individual order value but to increase total revenue by bringing more of the customer's spend to your store rather than spreading it across multiple retailers. When assessing margin impact, include an estimate of the orders that would not have happened without the bundle incentive. These incremental orders carry their full margin value minus the discount cost.
Updating Your Analysis Over Time
